XLCFO OS
The finance function, rebuilt as an operating system.
Eight specialist agents. One supervising Chartered Accountant. Every number traceable to a source document you can open. XLCFO OS does the work a finance team of five would do — and escalates the three decisions a week that actually need a human.
The agents
Eight specialists, one supervisor.
Each agent has a narrow job, its own rule set and its own escalation threshold. Narrow beats general: a model asked to do one thing against explicit policy is auditable in a way a general assistant never is.
Ledger
Ingests bank feeds, invoices and receipts. Codes every transaction against your chart of accounts and tracking categories, applies GST treatment, matches payments to invoices, and reconciles daily rather than monthly. Where a transaction does not match a known pattern with high confidence, it is queued for human review instead of guessed.
Escalates: unmatched items over your materiality threshold, new supplier categories, anything that would change a prior-period balance.
Xero · QuickBooks · MYOB · Hubdoc · Dext · ApprovalMaxCompliance
Owns the obligations calendar across every entity: GST, PAYE, FBT, RWT and NRWT, provisional and terminal income tax in New Zealand; BAS, PAYG and superannuation in Australia. Prepares returns from the ledger, reconciles the return back to the accounts, and raises the payment before the date rather than on it. Registration thresholds and jurisdictional triggers are monitored as you expand.
Escalates: any position that is arguable, any late filing risk, any new jurisdiction trigger.
Inland Revenue · ATO · multi-jurisdiction registersClose
Runs the month-end checklist without being reminded. Accruals, prepayments, depreciation, revenue cut-off, deferred revenue, intercompany elimination, FX revaluation, payroll accrual, balance sheet reconciliation with supporting schedules. Because reconciliation happens daily rather than at period end, most of the close is already done when the period closes — what remains is judgement and sign-off. Close status is visible in real time, not reported after the fact.
Escalates: unreconciled balances, judgement provisions, revenue recognition changes.
Three to seven working days by tier · Balance sheet substantiation packReporting
Builds the monthly management pack, the quarterly board pack and the investor update. Not a template dump — variance commentary written against your budget and prior period, unit economics by the segments you actually manage, and a one-page executive summary that says what changed and why. Formats to your house style, exports to PDF, slides or a shared workspace.
Escalates: every pack. Nothing goes to a board without a Chartered Accountant's sign-off.
Management · Board · Investor · Lender covenant reportingForecast
Maintains a rolling 13-week direct cash forecast for operating decisions, a rolling 12-month cash view for the board and the bank, and a driver-based three-statement model underneath both. Re-forecasts on every actuals load and reports forecast accuracy against itself, so you learn how much to trust it. Scenario and sensitivity on the drivers that matter — pricing, churn, hiring pace, collection days, FX. Runway is a live number, not a slide from the last raise.
Escalates: runway below your board-agreed floor, covenant headroom compression, material forecast miss.
13-week cash · rolling 12-month · 3-statement model · scenario & sensitivityCapital
Keeps the company permanently raise-ready. Maintains the data room, cap table and dilution model, runs an investor-readiness diagnostic against what VCs, private equity and family offices actually ask for, and drafts diligence responses from source documents. When a process opens, you start at week six instead of week zero.
Escalates: valuation, dilution and term sheet mechanics — always human-led.
Data room · Cap table · Diligence Q&AGovernance
Runs the board calendar and papers deadline, maintains the risk register and delegated authority matrix, tracks resolutions and action items to completion, and keeps statutory records current. Governance failures are almost never dramatic — they are a register nobody updated and a resolution nobody minuted.
Escalates: overdue statutory obligations, unresolved board actions, conflicts of interest.
Board calendar · Risk register · Statutory recordsController
The supervisor. Reviews every other agent's output against policy, checks internal consistency across the pack, tests figures back to source, and decides what a human must see. It holds the materiality thresholds, the approval matrix and the audit trail. Nothing reaches you that the Controller has not checked, and nothing reaches a third party that a named Chartered Accountant has not signed.
Escalates: to your named XLCFO Chartered Accountant, with the reasoning attached.
Policy engine · Materiality · Human-in-the-loop gateSkills library
Judgement, written down.
Agents are only as good as the instructions behind them. Ours run on a versioned library of skills — codified procedures written by Chartered Accountants, tested against real files, and updated when standards change.
When IFRS or an IRD determination moves, we update one skill and every client engagement inherits the change on the next run. That is the part a spreadsheet-and-email finance function can never do.
Revenue recognition
IFRS 15 five-step applied to your contract types, with the judgement documented for audit.
Lease accounting
IFRS 16 recognition, remeasurement and disclosure, including NZ IFRS RDR reduced disclosure.
GST treatment
Zero-rated, exempt, imported services and reverse charge, tested transaction by transaction.
FX & consolidation
Functional currency, translation reserve, intercompany elimination and hedge documentation.
Covenant testing
Facility definitions converted to a tested calculation with headroom reported monthly.
Board commentary
House style, materiality, what a director needs to read and what belongs in an appendix.
Data room index
The document set diligence will ask for, prepared before anyone asks for it.
Transfer pricing
Intercompany charging, documentation thresholds and defensible method selection.
Controls & trust
You cannot outsource accountability to a model. So we did not.
Finance is a regulated, adversarial environment. Auditors, lenders and tax authorities do not accept "the AI produced it". Neither do we.
Every figure is traceable
Each number in every pack links to the transactions behind it and the source document behind those. Click a variance, land on the invoice. No black box, no unexplained movement.
A named human signs
Every deliverable that leaves XLCFO is reviewed and signed by a named Chartered Accountant who is accountable for it. The agents do the work; a person owns the opinion.
Immutable audit log
Every agent action, every human override, every approval — timestamped, attributed and retained. An auditor can reconstruct how any number came to be.
Your data is not training data
Client data is never used to train models. Data is segregated by client, encrypted in transit and at rest, and retained under a documented retention policy.
Confidence thresholds, not guesses
Agents act only above an explicit confidence threshold. Below it, the item queues for a human. We would rather have a short review queue than a confident error.
Read-only by default
Connectors are read-only unless you grant write access, and write-back is scoped, logged and reversible. Payment initiation always requires human authorisation.
The fractional CFO layer
Software cannot restructure your finance team. We can.
The platform handles the ledger. A virtual or fractional CFO handles everything the ledger cannot — the systems, the people, the standards and the conversations. Most engagements need both, and the second is what changes the trajectory.
Financial & management reporting
The reporting standard set once and held — what gets measured, in what format, to whom and by when. Including the annual statutory accounts and the audit file behind them.
Budgeting & forecasting
The annual budget built bottom-up and reconciled to the board's top-down expectation, then defended against it monthly. Covered in depth under FP&A.
Cash flow planning & management
Working capital cycles, collection discipline, supplier terms, facility utilisation and the treasury policy that stops cash decisions being made ad hoc.
Audit readiness & support
Accounting policy manual, balance sheet substantiation, auditor selection and tender, the PBC list, and managing the management letter response.
Systems implementation & optimisation
Selecting, implementing and configuring the finance stack — ledger, approvals, document capture, payroll, billing and payments — and retiring what is no longer earning its place.
Team restructuring & performance
Once the mechanical work is automated, the shape of the team has to change. Role design, capability assessment, reporting lines, performance standards and a development plan for the people who stay.
Integrations
We connect to what you already run.
No migration project, no rip-and-replace. XLCFO OS sits on top of your existing stack and improves what comes out of it.
